How the estimate works
Replacing a water heater is a whole-job number, not just the price of the box. The calculator starts from a national installed-cost range for the type you pick — that range already blends the unit, labor, removal of the old heater, and a basic permit. A standard gas tank runs about $1,200–$2,500; a gas tankless can reach $5,500; a heat-pump hybrid sits around $2,000–$4,500.
From there, size or demand scales the range (a 75–80 gallon or high-demand setup adds about 20%), and your region adjusts the whole thing up or down for local labor and permit costs. If the job needs a new gas line, venting, or a 200A electrical upgrade — common when you switch fuel type or move to tankless — a flat $500–$2,000 is added to both ends. The result is an honest low-to-high range, because real plumbing bids vary that much.
The formula we use
Under the hood, the estimate is deliberately simple so it stays honest:
Low = (type installed-low × size factor × region factor) + upgrade-low
High = (type installed-high × size factor × region factor) + upgrade-high
The size and region factors multiply together first, so they compound. Standard size is ×1.0 and large/high-demand is ×1.2; region is ×0.85 for lower-cost areas, ×1.0 for the national average, and ×1.25 for higher-cost metros. The upgrade adder (a new gas line, venting, or 200A electrical) is a flat $500 on the low end and $2,000 on the high end — it is not scaled by size or region, because that figure is already a real-world dollar range, not a unit price. Every endpoint is rounded to the nearest $50, and the midpoint is taken from those rounded ends so the numbers you see always add up.
Worked example
Say you're replacing an old electric tank with a natural-gas tankless unit in a higher-cost metro, and because you're switching from electric to gas you need a new gas line and venting.
- Tankless gas installed range: $2,500–$5,500
- Size: standard (×1.0); Region: higher-cost metro (×1.25) → combined factor ×1.25
- Base low = 2,500 × 1.25 = $3,125 → rounds to $3,150; base high = 5,500 × 1.25 = $6,875 → rounds to $6,850
- Upgrade adder: +$500 low / +$2,000 high (fuel switch)
- Estimated range ≈ $3,650 – $8,850, midpoint ≈ $6,250
That spread looks wide, and it should — the fuel switch alone is a $500–$2,000 wildcard, and a coastal-metro labor rate stacks on top. It's exactly the kind of job where a second and third bid pays for itself.
Tank vs. tankless vs. heat-pump
The three formats trade up-front cost against operating cost and lifespan. Here's how they compare on a like-for-like residential install (installed cost = unit + labor + basic permit, national average):

*UEF = Uniform Energy Factor; higher is more efficient. Heat-pump UEF exceeds 1.0 because it moves existing heat rather than generating it, delivering 3–4 units of heat per unit of electricity.
2026 incentives for heat-pump water heaters
Current IRS Form 5695 instructions say the federal 25C Energy Efficient Home Improvement Credit ended for property placed in service after December 31, 2025, so this calculator subtracts no federal credit for a 2026 installation. Some state, local, utility, or income-qualified programs may still reduce the price. Confirm that the exact model, contractor, purchase date, and funding window qualify before treating a rebate as part of your budget.
Sizing it right
Buying too small means cold showers; too big means paying to heat water you never use. For a tank, match the first-hour rating (FHR) to your peak morning demand — roughly 30–40 gal for 1–2 people, 40–50 gal for 3–4, and 50–80 gal for 5 or more. For a tankless unit, size by flow rate: total the gallons-per-minute of fixtures you'd run simultaneously (a shower ≈ 2 GPM, a kitchen faucet ≈ 1.5 GPM) and pick a unit that delivers that GPM at your incoming water temperature. Cold-climate homes need a higher-GPM tankless because the burner has to raise the water further — the same unit delivers fewer usable gallons in Minnesota than in Florida.
What drives the price
- Type and fuel are the biggest lever — tankless gas can cost two to three times a basic electric tank.
- Switching format (tank→tankless) or fuel (electric→gas) triggers gas-line, venting, or electrical work — that's where budgets jump.
- Capacity / demand adds cost: a larger tank or a high-flow tankless unit costs more in both equipment and labor.
- Region swings labor and permit fees by 40% or more between rural areas and coastal metros.
Common mistakes
- Pricing the unit, not the install. The heater is often under half the total once labor, disposal, and permit are counted.
- Forgetting code items. An expansion tank, drain pan, and proper venting are frequently required and easy to overlook.
- Underbudgeting a fuel switch. Going electric→gas or tank→tankless can add $500–$2,000 you didn't plan for.
- Taking one bid. Plumbing bids for the same swap routinely vary 30–40%. Always get three.
